Take a two-week holiday and watch what breaks. Whatever breaks is what I never built properly — and that's true even for good founders; it just happens slowly enough that you don't notice until you're already deep in it.

For a long time, I was the one who knew how everything worked. I was the one every decision ran through. I was the one clients called, because I'd always been the one who answered. It felt like being needed. It was actually being the weak point.

Building in Layers, Not Hours

A business that runs without me isn't built on working harder. It's built in layers, and each one only holds if the one beneath it is solid.

The base is process. A process only I can run walks out the door the moment I do — so getting what's in my head onto paper isn't optional, it's the foundation everything else sits on.

On top of that sit decision rights. Documented processes don't mean much if every decision still stops at my inbox. People need real limits they can act inside.

Then come owned outcomes. A task with no owner always drifts back to me. Handing someone the result and the number that measures it is what actually closes that loop.

Above that is a second line of leadership — people who can make the calls I used to make, so the work stops waiting on me being in the room.
